The GTM Room — Episode 42

Rewriting land-and-expand for a flat-budget year

Alina Chu — CRO, Northbeam

58 minAug 4, 2026

Alina walks through the expansion motion she designed before the first contract was signed, why she killed the upsell team, and how she gets renewals decided in month two.

What you'll take away
  • Rewrite quotas before you rewrite the org chart — behavior follows comp, not strategy decks.
  • Expect two quarters of worse-looking reporting before the new motion compounds.
  • The buying committee changed; qualification, demo and onboarding all have to change with it.

Episode notes

The conversation starts where most GTM podcasts end: with the spreadsheet. Our guest walks through the model they built before making a single hire, and why the assumptions in row 12 turned out to matter more than the headline conversion rate.

The middle of the episode is a long detour into org design. Most teams reorganize after the motion changes; the argument here is that you have to do it a quarter early, while the old numbers still look fine and nobody agrees with you.

We close on measurement. The new motion reports later and messier, which means the weekly pipeline review stops being a useful forum. What replaces it is a monthly cohort read and a much shorter list of people who are allowed to change the plan.
